Why Most AI POCs Die Before Production
The demo worked. Stakeholders loved it. And then nothing happened. Here's why — and how to stop the cycle.
The demo was great. Stakeholders nodded. Someone said “this could change everything.” Slack was lit up for a day.
That was eight months ago.
The POC is still a POC.
This is the most common story in enterprise AI right now — and it has almost nothing to do with the model.
The real reasons POCs stall
1. They were built to impress, not to integrate.
A POC that runs on a laptop with sample data is a prototype. It’s not evidence you can ship. The moment it touches real data volumes, real latency requirements, real auth systems — it falls over. That gap wasn’t in scope, and now it’s someone else’s problem.
2. No one owns the path to production.
Data science built it. IT has to run it. Product isn’t sure what feature it belongs to. Security wants a review. Nobody has a mandate that crosses all four groups. The POC sits in purgatory while everyone waits for someone else to care.
3. The success criteria were vibes.
“Does it work?” isn’t a success criterion. Work for whom? Under what conditions? Measured how? When you can’t articulate what “good” looks like, you also can’t argue the thing is ready to ship. Every review cycle becomes a new opinion poll.
4. The infrastructure wasn’t ready before you started.
No feature store. No model registry. No evaluation pipeline. No deployment process. The POC was built on a foundation that doesn’t exist, and now the foundation needs to be built around a moving POC. It’s chaos. It never ships.
What production-ready POCs look like
They start with a deployment target. Not “we’ll figure out hosting later” — a real environment, with real constraints, defined before a line of code is written.
They have a definition of done. Latency threshold, accuracy floor, rollback plan. Numbers, not adjectives.
They have an owner. One person who can say “we’re shipping this on March 15” and make it happen across teams.
The uncomfortable math
Most POCs have a few weeks of real engineering in them. The rest is meetings, misalignment, and waiting.
That’s not a technology problem. It’s an organizational one — and it’s fixable.
